Why Coaching Should Be Part of Every Supervisor’s Performance Plan

Amidst rapid, fast, and disruptive change, organizations are beginning to understand that managers can’t be expected to have all the solutions and that top-down leadership is becoming outdated. Consequently, many companies are adopting a coaching approach in which managers ask thoughtful questions instead of providing solutions, support employees instead of passing judgment, and facilitate employee growth instead of issuing directives.

Training managers to serve as coaches and supporting them with the right approaches and resources can increase their impact on employees and the business.

However, for coaching to truly work within an organization, a “coaching culture” is essential, one where coaching is viewed as a routine part of every supervisor's performance plan and where learning from mistakes is valued more than judging or assigning blame. Unfortunately, many organizations overlook this critical aspect when attempting to implement coaching. This article examines the impact of inculcating a coaching mindset in managers.

Why Every Manager Needs Coaching Skills

Coaching, particularly for managers, is defined as a process that facilitates learning and development and, thus, leads to improved employee and organizational performance. An effective coach understands the process and the range of coaching styles, techniques, and skills suitable for the specific context in which the coaching occurs.

  1. Intentional, stronger team dynamics

Coaching capabilities enable supervisors to cultivate a culture of trust, collaboration, and active engagement. The open exchange in coaching discussions can help leaders grasp the context behind each team member’s challenges, use these insights to influence individual performance and overall team experience, and strengthen team cohesion.

    2. Increased organizational agility

When effective coaching is widespread, the entire organization can absorb new knowledge and develop new skills more quickly, improving the company’s ability to adapt to unforeseen changes. Individuals may acquire the specific skills they’re coached on and grow into more proactive and capable learners overall.

    3. Improved employee commitment

Shifting managers from their traditional management role to a coaching role empowers them to exert a more positive influence on employee performance, productivity, and engagement.

Inculcating Key Coaching Skills

The majority of managers’ approach to coach is typically an attempt to gain buy-in for decisions they've already made. This may not be an effective approach and can lead to poor outcomes. A few key skills that make managers effective as coaches are highlighted below.

1. Building work relationships

An effective way for supervisors to build trust and credibility with their team is to approach relationship building with a coaching mindset. This means

  • Taking a genuine interest in getting to know team members. 

  • Staying in touch through regular one-on-one check-ins and casual conversations.

  • Asking questions that uncover team concerns, underlying issues, and development areas.

  • Maintaining an open-door approach to encourage open communication.

  • Being available to offer support when needed.

  • Recognizing and valuing meaningful contributions from team members

2. Clear communication 

Communication is pivotal for managers to set expectations, ensure constructive feedback, and address development areas effectively. Effective communication also eliminates barriers, prevents misunderstandings, and fosters psychological safety and well-being.

Managers can become effective communicators by

  • Clearly stating expectations in every ask.

  • Remaining accessible and approachable in the workplace

  • Engaging in regular conversations.

  • Frequently having two-way conversations focused on feedback.

  • Avoiding overtones of judgment.

3. Becoming active listeners

As active listeners, managers can enhance their coaching impact since they may be able to truly understand and explore their team's needs and motivations. Managers can become more effective at listening and responding to employees by

  • Cultivating the habit of listening to truly understand rather than to just respond.

  • Being present and engaged during conversations, avoiding distractions like emails, chats, or being mentally occupied.

  • Seeking clarity instead of making assumptions by asking pointed questions.

  • Responding neutrally with a coaching mindset, not from a place of judgment.

Listening also involves asking the right questions to further meaningful conversations. This means

  • Asking questions that are open-ended and exploratory.

  • Asking follow-up questions based on responses and allowing the discussion to flow naturally.

  • Refraining from disguising answers as questions.

4. Becoming emotionally intelligent 

Emotional intelligence is the ability to recognize and regulate one’s own emotions, as well as those of others. It allows managers to empathize with their team, understand their perspectives, and connect with what they may be going through.

Managers can develop greater emotional intelligence by:

  • Building self-awareness around their own emotions.

  • Welcoming constructive feedback from others.

  • Using one-on-one conversations to understand their team better.

  • Practicing non-judgmental listening.

5. Goal-setting

Goal-setting is a core element of coaching—without setting clear and realistic short-term and long-term objectives, organizations cannot effectively measure progress or success. Managers must ask targeted questions to help their team members define a goal that aligns with their best interests and those of those they work closely with.

  • Consider the organization's vision when setting goals and breaking them down into manageable tasks or milestones.

  • Ensuring goals are SMART (Specific, Measurable, Achievable, Relevant, and Time-bound).

  • Recording goals clearly to track and review progress over time.
