High Performance or Self-Abandonment? When Reliability Becomes a Burnout Risk

November 4, 2026 | Samka Keranovic

HR leaders are trained to watch for familiar signs of burnout: disengagement, absenteeism, declining productivity, conflict, and turnover risk. But what about the employee whose performance is still exceptional?

Some of the people most vulnerable to burnout may initially look like an organization’s strongest performers. They volunteer for additional responsibilities, rarely push back, stay available, solve problems before anyone asks, and become the person everyone relies on when something needs to get done.

Those behaviors can reflect healthy engagement. But they can also reflect chronic overfunctioning: repeatedly overriding personal limits in order to remain dependable, useful, or well-regarded. In my coaching work with high achievers, I describe one version of this pattern as self-abandonment disguised as high performance.

The challenge for HR is that the warning signs can be rewarded before they are recognized as risks.

When Reliability Becomes Overextension

A reliable employee is an asset. The concern is not reliability itself; it is what sustains it.

An employee may be taking on more because they are energized by the work and have the capacity to do it. Another may be saying yes because disappointing a manager feels unsafe, because they have tied their professional identity to being “the reliable one,” or because they believe their value depends on never becoming a problem for anyone else.

From the outside, those employees may look identical.

That is why performance alone is not a sufficient measure of sustainability.

Managers should pay attention to patterns such as an employee who rarely declines work, consistently absorbs responsibilities outside their role, responds at all hours, avoids asking for help, or routinely becomes the backup plan for everyone else.

None of these behaviors proves someone is burned out. But together, they should prompt a conversation about capacity rather than another reward in the form of additional work.

How Organizations Reinforce the Pattern

Workplaces can unintentionally train dependable employees to ignore their limits.

When the same person is repeatedly chosen because “they always get it done,” reliability can become a tax on competence. The employee receives more responsibility because they have demonstrated they can carry it, while colleagues have fewer opportunities to build the same capability.

Over time, the organization may become dependent on one person’s willingness to overextend.

This creates risk beyond burnout. It can weaken delegation, succession planning, team development, and retention. If one employee becomes indispensable because they continually compensate for gaps in the system, the organization has not actually solved those gaps.

Questions Managers Should Ask

Before assigning another responsibility to a consistently high-performing employee, managers can pause and ask:

  • Is this work truly theirs to carry, or are we giving it to them because they are the easiest person to trust?
  • Are we building capability across the team, or reinforcing dependence on one employee?
  • What is the long-term cost of this yes? Will this assignment develop the employee, or simply increase the amount they are expected to absorb?

Managers should also create space for capacity conversations before performance declines. Instead of asking only, “Can you handle this?” ask, “What would need to move if you take this on?” or “What is already at capacity?”

Those questions make it easier for employees to discuss limits without framing them as a lack of ambition.

Sustainable Performance Is the Goal

The goal is not to discourage commitment, resilience, or high standards. It is to recognize that capacity and sustainability are not the same thing.

An employee may be capable of carrying one more responsibility while simultaneously reinforcing a pattern that cannot continue indefinitely.

The strongest organizations do not wait until an excellent employee becomes an exhausted one. They learn to recognize when exceptional performance is being supported by healthy capacity — and when it is being purchased through chronic self-overriding.

Being capable of carrying more does not automatically mean more is theirs to carry. HR leaders who understand that distinction can protect both their people and the performance they are trying to sustain.
