Why Unexpected Rewards Work Better Than Predictable Ones

Predictable employee motivation strategies, such as fixed bonuses, rewards, or recognition programs, are common in many organizations. However, these strategies can become less effective as employees begin to perceive rewards as expected outcomes rather than expressions of appreciation.

When recognition becomes predictable, its ability to influence effort, behavior, and engagement weakens. On the other hand, unexpected rewards elicit stronger emotional experiences and are more important for the development of intrinsic motivation. For HR professionals, this means re-evaluating the design and implementation of employee motivation strategies within the organization.

This blog will explore why unexpected rewards are more effective than predictable rewards, their impact on motivation and perceptions of fairness, and how organizations can benefit from these principles to improve their employee reward and recognition programs.

Limitations of Predictable Rewards

Predictable rewards can also lose their motivational power over time, as employees tend to see them as a right rather than as recognition. Predictable rewards can sometimes feel transactional, and their absence can lead to dissatisfaction despite consistent performance. When an organization is dependent on predictable rewards, it may experience some outcomes, such as

  • Failure to create positive emotional reinforcement reduces long-term engagement.

  • Employees stop associating rewards with effort or excellence, leading to lower enthusiasm to work beyond their defined responsibilities.

  • Reduction in employees' emotional engagement, weakening of the reward system's impact.

  • Limits the reward system's ability to positively influence employee behavior and overall performance. 

  • Rewards will be viewed as guaranteed components of compensation, making recognition feel procedural rather than earned.

The Psychology Behind Unexpected Rewards

The psychology of rewards reveals that unexpected rewards have a greater emotional impact on employees. Rewards that come unexpectedly evoke genuine appreciation, thereby reinforcing employees' motivation and learning behavior. It also fosters behavioral motivation at work, enabling employees to undertake high-value actions without requiring constant rewards.    

Employees remain consistent and committed even when rewards are not immediately present, making unexpected recognition a powerful tool for recruiters. This strengthens employees' emotional connection and intrinsic motivation, enabling them to focus on long-term productivity, team-building, and fair performance.

How Unexpected Rewards Boost Employee Motivation

When rewards are unpredictable, employees focus less on chasing incentives and more on doing meaningful work. Recognition feels authentic rather than transactional, reinforcing internal satisfaction and pride in contribution. Employee motivation strategies that include unexpected rewards can boost various factors of employees in the workplace, such as  

  • Creates Psychological Safety

Unexpected rewards show that recognition is not only the end result of formal processes or self-promotion. When employees understand that hard work is recognized without having to ask for it, they feel more secure about sharing their ideas, taking initiative, and working for the team’s benefit. This will help to eliminate the fear of being overlooked and build confidence in being assessed.

  • Strengthens Learning and Performance

Unexpected employee rewards and recognition work better when they are directly linked to certain actions or outcomes. When employees are rewarded for the behavior the organization wants, they know what the organization wants. This helps in learning and developing skills, as well as in naturally developing performance standards. Employees are likely to perform these actions in the future, which will help their continuous development without any pressure or time constraints.

  • Increases intrinsic motivation

Intrinsic motivation is employees' internal drive to work well when the work is significant and has an impact. It is not based on external rewards but on personal satisfaction and development. Unexpected rewards will increase intrinsic motivation by encouraging good behavior without making it an expectation. The recognition is unexpected and genuine, which helps employees keep their focus on significance, development, and impact rather than rewards.

  • Support Recognition-Driven Culture

Unexpected rewards can also help normalize the appreciation of rewards across teams, rather than limiting them to reward programs. Managers and colleagues will be more focused on the day-to-day contributions. This will help to broaden the recognition of employees beyond high-profile roles and achievements. The more spontaneous the appreciation, the more it will promote fairness and inclusion.

Implementing Motivation with Unexpected Rewards

Predictable rewards will give structure, but structure alone is not enough to inspire people to work beyond their assigned tasks. Unexpected recognition will give emotional impact, boost intrinsic motivation, and increase trust among employees. The modern work environment must incorporate unexpected rewards to motivate employees and foster a positive, performance-driven culture. Surprise-based recognition, when applied in organizations' employee rewards and recognition practices, can drive engagement, fairness, and long-term productivity.
