The Manager Bottleneck: How High Performers Can Slow Their Teams Down

In the HR world, we love a good promotion story. We hand a management title to our individual “star” contributors — those who never miss a deadline and possess an attention to detail trait that is nearly superhuman. It’s a win-win, right?

Not often. These high performers fall into a common trap: they don’t stop being "doers," they just become "doers with the reports." Instead of accelerating the team, they become the point where work grinds to a halt.

The ‘I’ll Just Do It Myself’ Bubble

High performers are used to producing quality work efficiently. When obstacles arise, their instinct is often to step in and fix the problem rather than coach others through it. This “superhero” tendency creates a dangerous cycle: the team’s growth stalls while the manager becomes overwhelmed. When leaders feel the need to oversee every detail — down to each email — they’re not ensuring quality; they’re creating dependency. The result? Teams spend valuable time waiting for feedback,workflows slow down, and bottlenecks emerge.

Over-Coaching or Empowering?

There is a fine line between guidance and micromanagement. High performers often struggle to strike that balance, providing so much direction that employees lose the agency to think for themselves — a form of “over-coaching.” Employee autonomy is a key component of employee experience, which drives job satisfaction and retention. When managers dictate the how instead of the what, they’re essentially saying that they don't trust their team at all.

Closing the Self-Awareness Gap

The most dangerous aspect of a “bottleneck manager” is that they are often the last to recognize the issue. What they see as transparency, their teams experience asfrustration and stagnation.

To break this cycle, many HR leaders turn to 360-degree leadership assessments to transform blind spots into clear, actionable insights. A well-designed 360 doesn’t just collect feedback — it reveals patterns.

A manager may believe they are demonstrating a commitment to quality, while their team experiences it as micromanagement. When that disconnect becomes visible, it creates a powerful opportunity for meaningful change.

Creating a Thriving Workplace

To build truly strong workplaces, HR leaders must help leaders understand that their value no longer comes from their individual results alone — it comes from the performance, engagement, and growth of their team.

In fact, this mindset shift is reflected in the data. In SHRM’s Effective People Managers report, 54% of HR executives identified coaching and mentoring as the top skill they want people managers to develop. And in SHRM’s 2026 CEO Priorities and Perspectives report, 46% of CHROs ranked learning and development — which includes coaching — as a top organizational priority.

Moving from star player to great leader isn’t just a change in approach — it’s a change in mindset. It’s no longer about having all the answers, but about creating space for others to think, contribute, and do their best work.

1. Build The ‘Intent vs. Impact’ Muscle

High performers often believe they’re being helpful—setting high standards or driving efficiency. But their teams may experience this as micromanagement or lack of trust. Leadership growth happens in the gap between intent and impact.

Encourage managers to pause and ask:

  • Is this something my team could handle without me?
  • Am I adding value here, or taking over?
  • Am I building capability — or creating dependency?

These tend to land better because they’re concrete and tied directly to behavior. 360 feedback is especially powerful here, as it reveals patterns leaders can’t see on their own.

2. Shift From Telling to Asking

Star performers are rewarded for having answers. Strong leaders, however, develop others by asking better questions.

Instead of: “Here’s what we should do,” try:

  • “What options are you considering?”
  • “What support do you need from me?”

This shift builds ownership and strengthens decision-making across the team.

3. Reward Development — Not Just Results

If success is measured only by output, managers stay stuck in “doer” mode.

Expanding metrics to include team engagement, growth, and internal mobility reinforces that developing others is the real work of leadership.

Leadership isn’t about being the center of every decision — it’s about building a team that doesn’t need you at the center.
