When Your Best People Leave, Your Decisions Leave with Them

November 3, 2026 | Gonella Soma Kiran

Editor's note: Posts published on From the Workplace are written by outside contributors and do not necessarily reflect the views or opinions of SHRM.

I kept a private folder for most of my career in HR.

It held written confirmations, email threads, approval chains for decisions I had processed: compensation exceptions, policy deviations, the rationale behind promotions that someone might one day challenge. Nobody asked me to maintain it. I built it because I had learned, the hard way, that the day somebody disputes a decision is the day you need to produce it — and producing it from memory is not producing it at all.

When I left that company, the folder went with me. Nobody knew it existed. And with it went years of institutional context that the organization had stored inside me without realizing it was storing anything at all.

I have spoken with enough HR leaders since then to know that I was not unusual. Most of us are keeping some version of that folder.

The question worth asking is why the folder is necessary at all.

Organizations invest significantly in retaining people. We build career frameworks, conduct stay interviews, design succession plans. The underlying assumption is that organizational continuity is a people problem: keep the right people, keep the knowledge.

But a resignation is not where the knowledge was lost. It was lost much earlier — on the day a decision was made and nothing recorded it.

The compensation exception approved in a phone call between a plant head and the founder. The credit terms extended to a distributor because of competitive pressure, intended to be temporary, never revisited. The competency framework designed by a working group, two members of which have since left, applied to every promotion in the company. Each one is a decision that now governs people's careers, costs, and working lives. And each one lives in someone's memory or an inbox thread, rather than in a record that the next HR leader can find, understand, and evaluate.

When that person resigns, the organization does not lose their knowledge. It loses the reasoning behind every decision they touched. The practice continues. The reasoning does not.

Toolkit: Core Elements of Organizational Design and Steps of Change Management

HR leaders carry this risk more than anyone else in the organization.

We are not the ones making most of these decisions. We are the ones executing them — processing the payroll changes, updating the reporting lines, issuing the letters. And we are the ones who get asked, months or years later, to produce the basis for something that was decided before we arrived, or decided informally, or decided by somebody who has since left.

The private folder exists because the system does not produce the record automatically. And keeping it is one person's diligence, invisible to the organization, fragile to departure, and not a solution.

The discipline that closes this gap is not complex, but it is structural.

A consequential decision — a policy change, a promotion, a compensation exception, a vendor commitment, a delegation of authority — should produce its own record at the moment someone makes it. Not a form filed afterward. Not minutes drafted from memory. The act of routing the decision through the right people, in the right sequence, with the reasoning attached, produces the record as a side effect. The way a payment produces a receipt.

That record should be findable in seconds, not 45 minutes of searching. It should be provable — showing who had the authority, in what order, on what basis — rather than merely retrievable. And it should be available to the next leader who inherits the decision, so that they understand what they are inheriting rather than either following it blindly or replacing it blindly.

This is what organizational continuity actually requires. Not the retention of the person. The retention of the reasoning.

Article: How Leaders are Leveraging AI to Put the Lid on Brain Drain

For HR, the practical starting point is the decisions closest to us.

Compensation exceptions. Promotion decisions. Policy revisions. These are the decisions that affect the most people, generate the most disputes, and currently exist in the most scattered form. If a manager asks why a framework criterion is set the way it is, and the honest answer is "I'm not sure," that is not a communication problem. It is a missing record.

The 2026 CHRO agenda, as laid out in SHRM’s 2026 CHRO Priorities and Perspectives report, is rightly focused on leadership development and employee experience. Both depend on the quality and consistency of the decisions leaders make. And decision quality — the kind that compounds over time and survives leadership transitions — requires infrastructure that most organizations have simply never built.

We have kept excellent books for the money for five centuries. It is time we started keeping them for the decisions too.
