From Ladder to Weave: Rethinking Talent Strategy for 100-Year Lives

September 9, 2026 | Martha Ekdahl

Many people are living longer, opening opportunities for new career chapters and reshaping talent strategy. Lynda Gratton, a consultant, author, and professor of management practice at the London School of Business, has studied this intersection of life and work for decades, and she's not slowing down..

In her new book, Living the 100-Year Life: How to Build a Career That Lasts and a Life You Love, Gratton argues that the traditional career ladder no longer fits how people actually work. In its place, she offers a new model: the weave.

SHRM spoke with Gratton about what this shift means for talent strategy, performance management, and the role HR plays in helping people build careers that stretch across decades.

SHRM: As careers stretch into 40- and 50-year spans, what’s the biggest shift this creates for how organizations think about talent?

Gratton: When life elongates and people live into their 90s or beyond, most of them will need to work longer — into their 70s, possibly their 80s. That requires a complete rethink of talent management, because right now our systems are built around the traditional career ladder.

The ladder worked well because it answered three questions. Where do I go? Up. How fast? At the same pace as everyone else your age. How am I doing? Just look at how far you’ve climbed. It gave people direction, timing, and reassurance.

But that ladder is disintegrating. In my research and instruction, it remains a powerful picture in people’s minds, yet it no longer matches reality. In my book, I wanted to introduce a different way of thinking, where the individual is the navigator — the weaver — rather than someone racing to the top.

Article: Outside the 9-Box: A Holistic Approach to Talent Evaluation

SHRM: For readers hearing the term for the first time, what does “weaving” mean, and how does it differ from the ladder?

Gratton: People are deeply influenced by metaphors. Say “career ladder” and you immediately picture yourself climbing. I wanted a metaphor that captured what long working lives actually look like.

I love the weave for a few reasons. First, you are the weaver. On a ladder, you’re just the person going up. With a weave, you create it yourself, so it’s about personal agency. Second, a weave holds the past you’ve already made, the present, and the future still to come. Third, it introduces the idea of threads — the strands that hold everything together from beginning to end.

Some threads are about being productive, because to work into your 60s, 70s, or 80s, you have to keep creating value. But productivity alone isn’t enough, because burnout is a real problem. So other threads are about nurturing yourself. The invitation isn’t to keep all these threads in perfect balance. It’s to ask: Which are strong and resilient? Which are just holding together? Which are fragile — and will that fragility hurt me later if I don't act?

SHRM: If advancement no longer means solely climbing, how do we redefine what moving forward looks like?

Gratton: This is the most important question from a talent perspective, and I’ve learned a great deal from facilitating a 10-week corporate program I built around the book with several organizations.

Start with the signals you send. The ladder says the only way is up, and if you don’t go up, you go out. But a weave includes many other moves — a project, horizontal work, a sabbatical, or time to explore. HR has to legitimize those signals, not just promotion.

Second, help people navigate. Some companies simply removed the ladder and told people to figure it out themselves. That wasn’t helpful. If you want to treat people as adults, you have to support them as they build resilience over a long career.

Third, allocate time for reflection. On a ladder, you don’t need to reflect, you just focus on the next rung. But you can’t weave on autopilot. You have to decide what pattern you want and how you’ll spend your time. That takes a reflective process, and it changes the manager’s role into someone who can hold those conversations.

Template: Paid Sabbatical Leave Policy

SHRM: What does this mean for performance management day to day?

Gratton: Performance management still matters, but it becomes an adult-to-adult conversation rather than a parent-child one. Years ago I wrote about that shift — moving away from the organization as parent and the individual as child.

I wouldn’t turn all of the threads I mentioned earlier into a rating system. Instead, use them to spark better questions. We all weave different patterns, but we all have the same amount of time. Ask people how they’re spending it. What are you doing to build mastery? How are you working with AI to amplify your output? What are you doing to stay calm and reflective?

Those last two matter enormously right now. From the results of a diagnostic posted on my site, “calm” is the weakest thread for most people. And amplification — how you work with AI — can make skilled people far more productive. The real question becomes: What are you doing with the time you save?

I love that the threads bring together productivity and well-being. In many HR functions, performance sits in one place and mental health in another. But cooperation and mastery matter alongside calm, friendship, and intimacy. Ignore the nurturing threads and you get the burnout we’re seeing across organizations.

SHRM: If talent strategy doesn’t adapt, who is most at risk of leaving?

Gratton: I call it the “pivotal 40s.” On a traditional ladder, the 40s are the final push — almost there, one more rung. People who don’t make that push often burn out or leave.

But in a long life, the 40s aren't the end. They’re the middle. When the executives I worked with realized they had another 20 or 30 years ahead, many thought, “I can’t carry on like this.” These are often high-potential people companies can’t afford to lose.

The answer is conversation grounded in three questions: Who am I? Where am I now? What actions should I take, and what promises should I make to my future self? Sometimes people simply need two months off, or a single day each month to think. Left unaddressed, they either walk out the door or stay and quietly disengage.

Research: Age of Opportunity: Redefining Talent with the 65-and-Over Workforce

SHRM: What can HR do today?

Gratton: Bring legitimacy to the moves that aren’t “up.” When I encouraged one company to build horizontal opportunities — projects, adjacent roles, and exploration — they said they already offered all of that. The problem was that no one knew, because we’ve made the ladder so central that everything else looks odd.

Make those other paths just as valid. Help people become skilled navigators of their own careers, treating them as capable adults with real agency. That’s how you keep the people you most want to keep.
